Who is Kuroda Kanbee?
Kuroda Kanbee was born as the eldest son of Kuroda Mototaka, a senior vassal of the Kodera clan in Harima. He later served Hashiba Hideyoshi (Toyotomi Hideyoshi), playing a pivotal role in pacifying the Harima region and leading Oda Nobunaga’s campaign into the Chugoku region. He is widely famous as the strategic mastermind who propelled Hideyoshi to become the absolute ruler of Japan.
By leading countless brutal campaigns to overwhelming victory with his unmatched intellect—such as the Siege of Miki and the famous tactical flooding of Takamatsu Castle—he was praised alongside his close ally Takenaka Hanbee as the legendary duo “Ryo-Hanbee” (The Two Hanbees). He later became the lord of Nakatsu Castle and laid the foundation for the prominent Kuroda clan as the founder of the Fukuoka Domain. He is also well-known as a Christian Daimyo.

Without this man, Hideyoshi’s unification of Japan would have never happened. As a professional corporate slave, he is one of the samurai warriors I respect the most.

What are Kuroda Kanbee’s “Five Principles of Water”?
The defining incident occurred during the Bunroku Campaign (the invasion of the Korean Peninsula), initiated by Hideyoshi in his later years. Kanbee opposed Hideyoshi’s reckless plan to capture Jinju Castle and returned to Japan to personally persuade him. However, Hideyoshi interpreted this as desertion from the front line without orders, plunging Kanbee into immediate political danger.
Behind this crisis lay Hideyoshi’s growing paranoia, as he had come to fear Kanbee’s terrifyingly sharp intellect, coupled with an intense power struggle (corporate politics) against Ishida Mitsunari and other civil administrators of the Toyotomi regime. Kanbee was practically on the verge of being executed.
Preparing for the worst, Kanbee immediately passed the family headship to his eldest son, Nagamasa, shaved his head to become a Buddhist monk, and took the name “Josui-ken Ensei.” Expressing his ultimate survival strategy to “be as flexible and yielding as water,” he withdrew from the political spotlight and became known to the world as Kuroda Josui.

Following Hideyoshi’s unification of Japan, Kanbee’s standing rapidly deteriorated due to escalating friction with Ishida Mitsunari and others who envied him. The “Five Principles of Water” are the exact philosophy he formulated to define his mindset as “Josui” (literally meaning “like water”).
Kuroda Kanbee’s “Five Principles of Water”
1. It is water that moves of its own accord and inspires others to move.
This teaches us to take the initiative. Water creates a powerful current simply by moving itself. Every great river begins as a single drop of water. Historically, Kanbee always analyzed the battlefield ahead of everyone else, taking swift initiative to move the stubborn warlords of Harima and guide Hideyoshi’s massive army to victory. In modern business, you must display leadership by adopting this proactive stance.
2. It is water that constantly seeks its own path and never stops flowing.
Water creates its own momentum by staying in motion. Through continuous movement, it carves out its own destiny and path. In the corporate world, it is vital to keep moving forward so that your actions carve a path for your future and for those who follow you. When troubles or mistakes happen, you must work diligently to fix them instead of blaming others.
3. It is water that, when encountering obstacles, multiplies its power a hundredfold.
Nothing goes smoothly all the time. The greatest obstacle in Kanbee’s life was his brutal one-year imprisonment in a dark dirt dungeon during the Siege of Arioka Castle (triggered by Araki Murashige’s rebellion). It left him with permanent physical disabilities, yet surviving this absolute despair made his strategic mind a hundred times sharper. In business, you will inevitably stumble, make mistakes, or face sudden, impossible deadlines. Such moments are precisely when you accumulate true power. When water is blocked, it builds up volume and weight, which eventually converts into massive kinetic energy. Even if you feel trapped by a workplace crisis, doing everything you can right now will forge your skills. See every crisis as an opportunity.
4. It is water that purifies itself while washing away the impurities of others, possessing the capacity to embrace both the pure and the turbid.
Water never rejects other water. No matter what kind of water joins it, they merge into a greater force. In modern business and society, human relationships are at the core. Everyone has their own personality and compatibility issues. By embracing diverse values, an organization gains depth and achieves major breakthroughs. This is exactly what we call utilizing diversity to drive innovation. Kanbee put this into practice by completely casting aside past grudges to win over former enemies and recruit them to his side.
5. It is water that fills the vast ocean, evaporates into steam, transforms into snow or hail, and freezes into a pristine mirror—yet never loses its fundamental nature.
Water freezes in the winter and turns to rain in the summer. It changes its shape fluidly depending on the season or the container it is poured into, yet its core essence remains absolutely unchanged. In business, you must adapt flexibly to market shifts and unexpected crises without sacrificing your core beliefs. Do not let yourself be blindly swayed by others; always keep your inner compass steady.

The ultimate foundation of Kanbee’s Five Principles is “The highest good is like water.” It perfectly mirrors his way of life—never making excuses and facing even death with absolute equanimity.
The Concept of “The Highest Good is Like Water”
“The highest good is like water” (Josen mizu no goshishi) is a philosophical concept introduced by the ancient Chinese philosopher Laozi. He taught that water naturally flows from high places to low places without resistance, effortlessly adapting to any container without clinging to a fixed form. Laozi believed that rigid knowledge and pedantic academic arguments often cause conflict. He argued that the most desirable way to live is to discard excessive greed and remain as natural and adaptive as water.
Kanbee had been deeply well-versed in ancient Chinese philosophy and military treatises since his childhood. It is said that Hideyoshi felt a profound sense of jealousy and dread toward Kanbee’s overwhelming capabilities and popularity. Having observed Hideyoshi up close for decades, Kanbee naturally arrived at this water-like philosophy as his ultimate shield.
The “Five Principles of Water” Applied to Business Freshmen
The military genius who once shook the entire nation eventually dropped his aggressive stance and reached the enlightened state of “water.” This is the ultimate survival strategy that corporate freshmen—who are currently colliding with the harsh realities of the business world and struggling with the gap between ideal and reality—should immediately install in their minds. Let’s translate Kanbee’s principles into practical mindsets for new professionals.
Display Proactive Leadership
- “It is water that moves of its own accord and inspires others to move.” Even among peers or teammates at your level, taking the initiative to lead will cultivate your leadership skills early on. In the business world, leadership is highly valued. You shouldn’t wait until you get promoted; start nurturing this quality from your very first days as a freshman.
Do Your Utmost in Your Current Path
- “It is water that constantly seeks its own path and never stops flowing.” Most of the tasks you handle as a rookie are simply handed down from your seniors or built on past sales successes. Drop any arrogance or complacency that you are already competent. Dedicate yourself to daily tasks, and make sure to constantly communicate, report, and consult (Ho-Ren-So) with your boss and seniors during crises to accumulate genuine experience.
Run the PDCA Cycle: Don’t Let Mistakes Go to Waste
- “It is water that, when encountering obstacles, multiplies its power a hundredfold.” Even the most brilliant minds make mistakes. What matters is what you learn from them and how you apply those lessons. Rigorously run the PDCA (Plan-Do-Check-Act) cycle to analyze the root causes of your slip-ups and verify how they could have been prevented. Developing this analytical habit in your rookie years will enable you to find solutions even when facing highly complex corporate problems later on.
Accept Diverse Values and Foster Inclusive Thinking
- “It is water that purifies itself while washing away the impurities of others, possessing the capacity to embrace both the pure and the turbid.” As the saying goes, “Ten people, ten colors” (To everyone their own). Everyone thinks differently. Even close colleagues you get along with during orientation may clash as their individual professional beliefs develop. The important thing is to accept them and respect their perspectives. Avoiding conflict out of fear is equivalent to running away from mutual respect. Do not develop a habit of running away.
Have Pride and Conviction in Your Current Work
- “It is water that fills the vast ocean… yet never loses its fundamental nature.” After entering a company with big dreams, you might feel demoralized by the mundane gap of actual daily tasks. You might lose motivation because “this isn’t the glamorous job I envisioned.” However, remember that every shining executive or superstar senior started exactly where you are standing. It is a massive waste to give up before you even understand the core essence and joy of the business. Aim to be the absolute best at whatever task you are given right now. The pride of being number one will naturally mature into unbreakable professional conviction.

Working like crazy as a rookie is certainly important, but instead of letting yourself be mindlessly consumed by the grind, it is far more vital to cultivate a resilient, unshakeable “conviction” inside you, just like Kanbee did.
Summary
Kuroda Kanbee’s Five Principles of Water teach us the absolute importance of remaining natural and adaptive. Following Nobunaga’s death, Hideyoshi and Kanbee ran side-by-side toward the pinnacle of power, shaping an entire era. Despite their deep political misunderstandings in Hideyoshi’s final years, they shared an unbreakable bond where neither could truly abandon the other.
